Two clocks, one of them broken
Most people have a rough internal sense of elapsed time running quietly in the background. It is not accurate, but it is good enough: it produces the mild nudge that says "this has been going a while, check the clock."
In ADHD that background sense is unreliable. It does not just run slow or fast — it becomes non-informative, especially during absorbing activity. Two hours and ten minutes can feel identical from the inside.
The consequence is not "poor time management" in the sense of choosing badly. It is that the input the choices are based on is corrupt.
The three failures it causes
Estimation. Asked how long something will take, you produce a number that is systematically wrong — usually far too low. This is the planning fallacy, present in everyone, considerably stronger with ADHD. You are also drawing on a memory of how long it took last time, which was itself distorted.
Elapsed-time awareness. You start something and surface much later than intended. This is where the day disappears, and it is worst precisely when things are going well, because absorption suppresses whatever signal remained.
Future-time unreality. A deadline three weeks away does not feel like it exists. It becomes real abruptly, close to the date, at which point urgency finally supplies the initiation signal that was missing all along. Hence the night-before pattern.
Stop trying to train it
The instinctive response is to practise estimating better, or to concentrate harder on the clock. This does not work well, and the effort is better spent elsewhere.
The internal clock is not a skill that improves much with attention. The productive move is to accept it as unreliable and replace its output with an external signal — the same logic as using a calculator rather than practising mental arithmetic.
Make time visible
The most effective single intervention is a continuously visible, spatial representation of time.
Spatial matters. A digital display shows a number that must be read, understood, and compared with a remembered number — three operations, each of which can fail to happen. A shrinking coloured wedge, a draining bar, or a filling ring is a shape that changes, which you register peripherally, without any deliberate act of checking.
Practical forms:
- A physical visual timer on the desk. Always visible, no unlocking, cannot be scrolled past. Genuinely hard to beat.
- An analogue wall clock in every room you work in. Analogue, because the position of the hands is spatial and a digital readout is not.
- A Lock Screen activity showing elapsed and remaining time for whatever is running. Since you are going to look at your phone anyway, it is the cheapest place to put the signal.
Ending should be gentle. A loud alarm at the end of a session trains you to avoid starting sessions, which costs you far more than it saves.
Replace estimates with measurements
You cannot estimate reliably, so stop estimating and start measuring.
For two weeks, time the recurring things. The morning routine. The commute. Writing a typical email. Making dinner. Write the real numbers down.
The results are usually uncomfortable and immediately useful. The "ten-minute" morning shower routine is twenty-five minutes. The "quick" email is eighteen. Once you have real numbers, planning stops being fiction, and you gain a second benefit: knowing something takes eleven minutes makes it much easier to start than believing it takes an unknown amount of time.
For anything you have not measured, take your estimate and multiply by two. This is crude and it is more accurate than the estimate.
Put the cue before the transition, not at it
An alarm at the moment you need to leave is too late. You are mid-task, the alarm demands an immediate switch, and switching is expensive — so it gets dismissed "for one minute", which is not one minute.
Set the cue for ten to fifteen minutes before, and treat that as the actual transition point. The gap is when you finish the sentence, save the file, and stand up.
For anything with a hard external deadline, use two cues: one at thirty minutes and one at ten. The first is for planning the exit, the second is the exit.
Anchor duration to something physical
Abstract durations are hard to hold. Physical ones are not.
Tie a work block to a mug of tea, an album, a candle, a podcast episode. When the thing ends, the block ends. You get an external, embodied, non-alarming duration signal that requires no reading and no interpretation.
Deal with future-time unreality
Deadlines that are not visible do not exist, so make them visible:
- A physical wall calendar in a room you use, with deadlines marked. Not a phone calendar — a phone calendar is something you have to decide to open.
- Convert distant deadlines into a nearer real one involving another person: a draft sent to a colleague, a review booked, a co-working session with a shared end time. Fake self-imposed deadlines do not work because you know they are fake.
- Work backwards from the deadline in physical time blocks and put those on the wall calendar too.
Build the buffer in, structurally
The standard advice — "leave earlier" — fails because leaving earlier is itself a time judgement made with the broken instrument.
Structural version: decide the leave time by working backwards from the arrival time using measured durations, add fifteen minutes, and then set the cue fifteen minutes before that. Put the whole thing in a routine so it runs without requiring any real-time judgement.
The point is to remove the moment where you assess how much time is left, because that assessment is the thing that does not work.
What an app can actually do here
Three specific things:
- Show duration spatially and continuously, outside the app, so it is present without you checking.
- Store measured durations for each step so plans are built from real numbers instead of guesses.
- Handle the transition — moving to the next step automatically, so the switch does not depend on you noticing that the previous one ended.
